Our CRM was something an early engineer had built internally almost a decade ago, back when we had a handful of customers and it genuinely made sense to build our own. Nine years and hundreds of customers later, we were still running the business on it, and every new feature required an internal engineering request rather than a configuration change.

How we thought about it

We sequenced the migration to move closed, historical data first and validate it thoroughly, saving the highest-risk data, active renewals and open support cases, for a carefully scheduled final cutover rather than attempting everything at once.

We ran a full replacement of the homegrown system with Dynamics 365, starting with a custom data extraction and mapping process for the legacy system's nonstandard data structures. Migration was sequenced to move historical, closed data first, with active renewals and open support cases migrated last in a carefully scheduled cutover window to minimize disruption to live customer-facing work. We rebuilt the company's renewal and support workflows natively in Dynamics 365 rather than attempting to replicate the homegrown system's custom logic exactly, since much of that logic existed only because building it any other way had not been possible in the old system.
